- Situation
- An oversized IT function, a rising budget and slow recovery from incidents. Support could not keep up with the inbound volume.
- What I did
- Rebuilt the function into an IT federation: product teams inside business verticals plus shared platform teams. Put service level objectives into OKRs, introduced grading, launched an LLM/RAG loop in support, and appointed a CTO and a CISO from within.
- Where the effect came from
- Not from a single decision. Vendor management and contract renegotiation, licensing, software replacement, a line-by-line budget review, and removing duplication in the org structure. The freed budget did not stay a saving: it went into product development. Duplication was cut while watching the bus factor: savings that create irreplaceable people are not savings.
